Why MOQs Exist

Minimum Order Quantities are not arbitrary — they reflect real production economics. Setting up a laptop backpack production run requires cutting fabric from a pattern, threading sewing machines with specific thread colors, sourcing hardware in quantity, and managing material waste in the cutting room. Below a certain volume, the setup cost per unit makes the order unprofitable for the factory at any reasonable price point.

Understanding the economics behind MOQs helps buyers negotiate more effectively, because the goal is to address the factory's underlying cost concern rather than to simply argue the number down.

Typical MOQ Ranges by Factory Type

Large export factories (500+ workers, established buyer relationships with major brands): MOQ typically 1,000–3,000 units per SKU. These factories have high fixed costs and are optimized for large-volume orders. MOQ flexibility is limited.

Mid-size factories (100–500 workers): MOQ typically 300–1,000 units. More flexible on MOQ in exchange for price premium or multi-SKU orders. The most accessible factory tier for mid-market buyers.

Small specialized factories (under 100 workers): MOQ can be as low as 100–200 units. Higher unit cost, slower production speed, but genuine flexibility for product development and small-batch testing.

Trading companies (not factories): Will quote lower MOQs because they aggregate orders across multiple factories. Higher price, less direct production visibility, but useful for small buyers who cannot meet factory MOQs.

What Can Actually Be Negotiated

Material type: MOQs are typically set per material configuration, not just per style. If you are willing to use fabrics from the factory's existing stock rather than specifying a new material, the factory can often reduce the MOQ significantly because material procurement risk is eliminated.

Color range: Each color addition to an order increases setup complexity. Consolidating your order to two or three colors rather than five or six allows the factory to run longer batches per color, which reduces effective MOQ per color.

Hardware standardization: Custom hardware (branded zipper pulls, custom buckles) requires minimum order quantities from hardware manufacturers — typically 500–1,000 pieces per piece type. Using the factory's standard hardware stock eliminates this constraint entirely.

Production window flexibility: Factories can sometimes accommodate lower-MOQ orders if you are flexible about the production window — accepting a later start when the factory has available capacity between larger orders.

What Cannot Be Negotiated

Fabric mill minimums: If you specify a fabric that is not in the factory's stock, the fabric mill has its own MOQ — typically 300–500 meters. A bag requiring 1.2 meters of fabric per unit means 250–415 bags minimum just to meet fabric mill MOQ. The factory cannot make this number lower.

YKK zipper minimum orders: YKK has its own order minimums for non-standard colors or specifications. If your zipper specification requires a custom color or type not in standard stock, YKK's minimum order may set the effective floor for your bag order quantity.

Sample and tooling investment recovery: Custom hardware molds and embroidery files have setup costs that the factory expects to recover over the production run. Below a certain volume, this cost per unit becomes unreasonable for either party.

Structuring a Lower-MOQ Negotiation

The most effective approach to negotiating lower MOQs is to reduce the factory's risk rather than to ask them to absorb it. This means: use stock materials, use stock hardware, be flexible on the production window, agree to a price premium for the lower volume, and commit to a larger follow-on order if the initial run is successful.

Putting the follow-on order commitment in writing — a letter of intent for a defined volume within a defined timeframe — converts an MOQ negotiation from a one-time concession into a longer-term commercial relationship, which is what the factory is actually agreeing to when it accepts lower-MOQ terms.
