A marketing manager called us on a Tuesday about a conference in six weeks. She needed 400 laptop backpacks, two Pantone colors, an embroidered logo and individual poly bags, delivered to a hotel in Chicago. The order was worth roughly USD 14 per unit. The deadline made it a different product entirely.
Promotional orders are small, decorated and unforgiving. The buyer is not protecting a season; they are protecting a date that is already printed on the invitations.
The Deadline Is the Specification
In promotional gifting, the event date drives everything else. Work backwards and the real constraint appears immediately.
A decorated order of 400 units in our Quanzhou facility needs about 25 to 30 days for bag production, 5 to 7 days for decoration after the bags are finished, and roughly 30 days of ocean freight to a US East Coast port, plus customs and inland delivery. Add an artwork approval round and a pre-production sample, and the total is close to 90 days.
At 60 days out, ocean freight is gone. Air freight at USD 4 to 7 per bag, or express courier at more, becomes part of the deal, and the per-unit budget the marketing team wrote six months ago no longer matches the cost.
At 35 days out, the honest options narrow to stock colorways and a decoration method that does not need a new plate or a new mold. We say that on the call rather than in week four.
Per-Unit Budget Bands and What Each Band Buys
Buyers usually arrive with a number per unit rather than a specification. Here is what those numbers purchase at an order quantity of 300 to 500 units, undecorated, FOB Quanzhou.
USD 8 to 11: 600D polyester shell, single main compartment, basic padded laptop sleeve, generic zippers, no trolley sleeve
USD 11 to 15: 600D Oxford shell, separate laptop and tablet sleeves, YKK main zipper, padded back panel, one side pocket
USD 15 to 19: 1680D ballistic nylon shell or a 600D shell with reinforced base, YKK zippers throughout, zinc alloy hardware, trolley sleeve, USB pass-through port
USD 19 to 26: full 1680D construction, dedicated 17-inch compartment, lockable sliders, structured frame sheet, premium lining and custom pullers
Decoration sits on top of that: embroidery digitizing at roughly USD 30 to 60 once, heat transfer film at USD 60 to 90 per color per position, and a metal logo plate with a mold charge of USD 200 to 400 that recurs for each new shape.
A buyer at a USD 12 target asking for 1680D and a metal plate is asking for two things that do not coexist. We show the band chart instead of arguing, and usually the logo method changes rather than the bag.
Small Runs and Decoration Setup Costs
Setup charges are the reason a 100-unit order and a 500-unit order are not priced proportionally. The plate, the digitized file, the box layout for the decoration line and the first-article check all cost the same regardless of quantity.
What we do to soften it:
Combine colorways against one setup when the logo position and size are identical
Use embroidery instead of a molded metal plate below 300 units, because there is no mold to amortize
Offer a stock body color when the budget will not carry a custom dye lot, and put the brand color into the decoration
Hold decoration screens and digitized files on file for 24 months so a repeat order pays setup once
Two concrete practices at Tianqin shape these orders. Our sampling team runs a decorated pre-production sample, not a plain one, so the buyer approves the logo on the actual fabric at the actual position. And every promotional job gets its own decoration traveler card, which follows the batch through the embroidery line with the thread color, stitch count and position measured in mm.
The limitation is real: below 100 units on a custom bag color, the per-unit price can jump by 25 percent or more, and below 50 units we usually recommend a stock bag with decoration rather than a custom program.

Artwork Approval Without Rework
Bad artwork approval is the single most common cause of missed promotional deadlines, and it is entirely avoidable.
What we need from the brand:
Vector file in AI, EPS or PDF, with fonts converted to outlines
Pantone reference by number, not a screenshot or a photo of a printed sample
Minimum line thickness checked against the decoration method, 1.5 mm for embroidery and 0.3 mm for heat transfer
Placement drawing showing distance from the top seam and the center line in mm
Confirmation of trademark ownership or a license to reproduce the mark
What comes back is a signed proof. We do not move to bulk on an email that says looks good, because looks good means three different things to three people in the same marketing department.
A reconstructed conversation that happens every quarter: the buyer says the logo on the sample is smaller than expected. It usually is, because a 60 mm wide logo on a 260 mm panel reads differently on a bag than on a laptop screen. We photograph the proof on the actual panel with a ruler in frame. That single photo prevents most rework.
Where Promotional Orders Break
Four failure points account for nearly all the late promotional programs we see.
The logo file arrives after the bags are cut, forcing decoration to queue behind other work
The buyer changes quantity upward by 30 percent after material was purchased
The delivery address has a receiving window that nobody told the freight forwarder about
The event date moves forward and the plan is not rebuilt around the new date
Quantity creep deserves its own note. A marketing team that adds distributors late in the process often asks for 30 percent more units two weeks before shipment. If the bag uses a stock fabric and a stock color, we can usually absorb it, because the material is on our shelf. If it uses a custom dye lot, the extra units wait for the next mill run, and the event date does not.
The third one is underrated. A hotel or conference center often accepts deliveries only on a specific day between specific hours, and a pallet arriving a day early sits on a dock or gets refused.
Promo timeline check before you confirm the date
Event date confirmed and written into the purchase order
Decoration method chosen with the quantity in mind
Artwork vector file and Pantone numbers received
Signed proof returned before production release
Pre-production decorated sample approved
Production window 25 to 30 days plus decoration 5 to 7 days mapped
Freight mode decided with a real transit estimate, not a hope
Delivery address, receiving hours and contact confirmed in writing
Send Artwork First
The fastest promotional programs start with the logo, not the bag. Once we see the mark and the budget, we can tell you in one reply which construction and decoration combination will land on time.
Quanzhou Tianqin Bags Co., Ltd has manufactured bags for 17 years, exports to more than 50 countries, and handles OEM and ODM promotional programs alongside retail production. We run 3D sampling, automated cutting and semi-automated assembly lines, and we hold SGS test reports for materials on request.
Send your artwork, quantity and event date to [email protected] or review constructions at www.tianqinbag.com. We will quote against a real production calendar and can turn samples around in 7 to 15 working days so the approval chain does not consume the whole schedule.
